The Challenge

Our client operates four boutique fitness studios across some of the most competitive corners of the Atlanta market. The locations were busy. The intro-offer funnel was working. But underneath the operating CRM, eighteen months of dormant leads were sitting cold — and the team didn’t have time to chase them.

A backlog of dormant trial signups that never converted

For every prospect who walked in for a class, several more had signed up for an intro offer online and never shown up. The studios had hundreds of these — name, phone, email, neighborhood, intro-offer claimed — and zero bandwidth to call them back. Every dormant signup was a piece of revenue the studios had already paid Meta and Google to acquire, sitting on the table.

Lapsed members nobody was working

Beyond the cold leads were two more dormant cohorts: members who had let an intro pack expire without converting to a full membership, and full members who had simply stopped showing up six, nine, twelve months ago. Both groups had once been customers. Both groups were addressable. Neither was being addressed.

“We miss you” emails weren’t moving the needle

The marketing team had tried the obvious things. Re-engagement email blasts. Discounted comeback offers. A “we miss you” SMS campaign. Open rates were fine. Click rates were okay. Actual reactivations were near zero — because cold lists need a conversation, not another inbox notification.

The owner-operator was clear: every dormant name in the system was a piece of revenue the studios had already paid to acquire. Letting that revenue sit on the table was not acceptable. But hiring a dedicated outbound reactivation rep across four locations was not viable either.

What We Built

  • Books re-trial sessions and consultations directly onto the studio’s scheduling system in real time, respecting class capacity
  • Hands off to a live trainer or front desk only when the lead is warm — staff never burn time on cold callbacks
  • Creates a clean reactivation lead record in the CRM with the conversation transcript, the offer accepted, and the booked slot
  • Sends weekly reactivation reports — segment performance, reactivation rate, booked trials, top objections heard, and dormant cohorts worth a second pass

The voice is calm, friendly, and on-brand. Conversations feel like a check-in from the front desk, not a sales call.

How We Built It

The build followed the standard Clockwork Apps done-for-you engagement model — adapted for an outbound reactivation use case:

  1. Discovery and CRM audit. Working session with leadership to map the brand voice, intro offers, neighborhood draw, and class scheduling. CRM audit to size every dormant cohort and pull a sample of representative records.
  2. Segmentation and sequence design. We segmented dormant contacts by recency, original intro offer, and reactivation likelihood. We then designed a four-touch sequence per segment — voice, SMS, voice, email — calibrated to the cohort’s coldness.
  3. Script and brand-voice tuning. Every script was written in the client’s voice. We listened to recorded front-desk calls to capture the tone, the phrasing, and the conversational rhythm the brand uses at the desk.
  4. Soft launch with live call review. We started with the oldest, coldest segment first — the leads least likely to convert — to stress-test the script and the hand-off rules before working warmer cohorts. Every call was reviewed in the first week and the sequence was tuned daily.
  5. Full deployment. Once the sequence was performing, we layered in the warmer cohorts and rolled the system across all four locations.

Outcomes

PulseRevive turned the dormant lead base from a static pile of contact records into a steady, predictable monthly source of reactivated trials and recovered memberships.

Dormant cohorts that had been sitting for over a year started reactivating

In the first 90 days, a meaningful share of the 6–12 month dormant cohort was reactivated to at least one new booked trial. The 12+ month cohort — the segment everyone assumed was dead — converted on a softer re-trial offer at a rate that more than justified continuing the program.

Trainers stayed on the floor

The studios did not need to add an outbound rep, a marketing coordinator, or a part-time caller. The reactivation flow ran around the team’s class schedules — not against them.

Hand-offs happened only on warm leads

Front-desk staff and trainers only entered a conversation when PulseRevive had already done the qualifying work. Staff time on outbound recovery dropped meaningfully — and the conversations the team did have were with prospects who had already agreed to a re-trial slot.

Reactivation became a monthly metric, not a quarterly campaign

Why It Works

The script is conversational, not transactional. Dormant leads have been pitched before. The reactivation voice agent leads with a check-in and lets the prospect set the pace — exactly how a strong front-desk lead would re-engage someone who used to be in the door.

Segmentation respects context. A lead who signed up for a strength intro is offered a strength re-trial. A Pilates intro becomes a Pilates re-onboarding. Neighborhood-specific class schedules are baked into every conversation — the agent never offers an Inman Park caller a 6 a.m. class only available in Sandy Springs.

Hand-off rules protect staff time. The agent only escalates when the prospect is asking specific scheduling, pricing, or trainer questions — never on a cold “thanks, I’ll think about it.”

Reporting closes the loop. Weekly reactivation reports tell the studios exactly which cohorts are working, which intro offers are converting, and which time windows are producing the bookings — so the system gets sharper over time.
